Marketing agency reporting and operations automation. 229 hours recovered every month
Zeacle AI shipped a four-module revenue operations automation system for a 67-client marketing agency in 26 days. The system recovered 229 hours of team time every month, reduced client churn from six per nine months to one, and protected $340,000 in recurring revenue.
A fast-scaling agency had hit the wall where operational complexity grows faster than revenue. Client reporting was manual across Google Ads, Meta Ads, and analytics. Campaign monitoring depended on whichever account manager remembered to check. Billing and revenue recognition were leaking margin. Churn was creeping up because nobody saw the warning signs until the cancellation email arrived. Senior team members were spending half their week assembling reports instead of doing strategy work.
We built four connected modules from scratch around how the agency actually runs. A reporting automation module pulls every paid and analytics platform into a unified, branded client report rendered to the agency's house style. A campaign monitoring module watches every active campaign and alerts on anomalies before clients notice. A billing and revenue ops module automates monthly billing, revenue recognition, and Xero reconciliation. A churn prediction module scores every client weekly on engagement, performance, and communication signals so the team intervenes early.

The agency at the wall
Sixty-seven active clients. Twenty-two team members. Senior strategists spending half their week assembling reports across Google Ads, Meta Ads, and GA4 instead of doing strategy work. The agency had hit the structural wall every successful services business hits: operational complexity was compounding faster than revenue and the senior team's calendars were being eaten by work that should never have reached them. The leadership team knew the problem precisely and had spent two years trying to solve it with off-the-shelf reporting tools, none of which produced output that matched the agency's house style or removed enough manual work to justify their cost.
Underneath the reporting problem were three more. Campaign monitoring depended on whichever account manager remembered to check the dashboards that morning. Billing and revenue recognition were leaking margin in small daily increments that nobody had time to chase. Churn was creeping up and the agency was always finding out from the cancellation email rather than from the leading indicators.
Four modules wired as one system
We built the system as four modules around a single unified data layer. The unified data layer is the unlock. Once Google Ads, Meta Ads, GA4, and the CRM live in one consistent shape, every downstream module benefits. The reporting module renders branded weekly and monthly reports to the agency's house style with AI-drafted narrative against the actual data. The narrative is not generic commentary. it explains what changed, why it likely changed, what was done about it, and what is planned next. A strategist reviews and approves before send. Time per report dropped from 90 to 150 minutes of senior time to under 10 minutes of senior review.
The campaign monitoring module watches every active campaign every five minutes and surfaces ranked anomalies with the recommended action. Alerts go to account managers before they reach clients. The shift from reactive to proactive produced the single biggest lift to client trust the agency had seen in years. The billing and revenue ops module automates monthly billing against the contract structure, automates revenue recognition with the right accounting cadence, and reconciles to Xero daily. Every exception is surfaced to a finance lead. The churn prediction module scores every client weekly across engagement, performance, and communication signals and surfaces clients with deteriorating scores to the account lead with a specific intervention playbook.
What the build looked like
Twenty-six days from signed engagement to all four modules live. The first week was the unified data layer and the reporting module. the work with the highest immediate visibility for the leadership team. The second and third weeks brought monitoring and billing online. The fourth week was the churn module and the operator dashboard that gave the leadership team one place to look across all four. We sat with the agency's two most senior strategists every day of week one and with the finance lead through week three. No surface in the system was designed without the person who would actually use it in the room.
The numbers
229 hours of team time recovered every month against the same headcount. Churn dropped from six events per nine months to one. Protected recurring revenue of $340,000 inside the first year. The reporting module alone recovered more than 100 of the 229 hours per month, but the churn module produced the largest single dollar impact. The build paid back inside the first quarter and the system has been in continuous production since.
The agency has since grown its book past 90 active clients on the same headcount and is moving into a band-three deployment that extends the platform into client onboarding and contract lifecycle management. The foundation is the same unified data layer that the original four modules sit on.
